How to validate before scaling
How do I know this is real enough to put money behind?
Validation is not enthusiasm, it is repeatability: the same kind of buyer, buying for the same reason, at a price that leaves margin, through a route you could run again next month. Until those four repeat, spending on scale multiplies a guess. The test is whether you can predict the next sale, not whether the last one happened.
The four repeats
| Repeat | Evidence that counts | Not evidence |
|---|---|---|
| Same buyer type | Five customers you could describe in one sentence each | A varied list of whoever said yes |
| Same reason | The same phrase appearing across their own words | Your description of the benefit |
| Price holds | Sales at list price without negotiation | Discounted or favour-based sales |
| Route repeats | Two consecutive months of the same acquisition route working | A single spike from one post |
Write the disproof first
Before the test, write the result that would mean this does not work. Founders who skip this reliably reinterpret bad results as early signals. A number and a date, written before, is the only defence.
Then scale one thing
When the four repeat, increase exactly one variable — spend, volume or team — and watch the unit economics. If margin or conversion breaks at double the volume, you found the real constraint, and it was cheaper to find at 2x than at 20x.
Scale repeatability, not excitement. Four things must repeat before money goes in.
Do this next
- Describe your last five customers in one sentence each and look for the pattern.30 minutes
- Write the number and date that would prove this does not work.15 minutes
- Run the same acquisition route for a second consecutive month before changing it.One month
- Check margin and conversion at double the volume before spending further.45 minutes
Avoid
- —Treating one viral moment as a channel.
- —Scaling a route that only works because you personally ran it.
- —Raising spend while the price still needs a discount to close.
“Using my validation artifacts and customer records, which of the four repeats do I actually have evidence for?”
